Trust is strategy, not sentiment

When Dr Yi Pu graduated from university in 2015, he was told that private ownership was no longer the smart move.

“My professor told me that the golden age of dentistry is over,” he recalls.

Corporatisation was accelerating and scale appeared to be winning. Ownership, he was told, was financially less attractive than it once had been.

Dr Pu disagreed.

Today, his Brisbane practice, Platypus Dental, has grown from zero patients to more than 2,000 and is routinely booked out weeks in advance. In 2025, he was named Young Dentist of the Year at the Australian Dental Awards.

The success was not built on discounting or high-volume throughput. It was built on trust, and and on a deliberate commitment to building an ethical, sustainable clinic for both patients and staff.

“I always believe that as long as you are yourself and you shape the culture of your team, the patients who recognise what you do will follow you.”

For Dr Pu, trust is not a by-product of good dentistry. It is the business model.

Designing trust before the first appointment

At Platypus Dental, trust begins long before a clinical interaction.

Dentistry carries emotional weight, and anxiety keeps many patients away. Dr Pu understood early that lowering emotional barriers was not simply good bedside manner, it was commercially important.

“We wanted a name that people can relate to and not be fearful about,” he says of choosing Platypus Dental.

The name is distinctly Australian, non-generic and approachable. It signals something different. That deliberate positioning becomes the first trust signal.

But branding alone is insufficient. Credibility must be reinforced operationally.

In many healthcare settings, efficiency means volume: shorter appointments and tighter schedules.

Dr Pu made a different calculation.

“Just putting patients first, being quite transparent and taking your time to make sure they fully understand what they need allows us to snowball the bookings down the track.”

Longer consultations may reduce daily throughput, but they increase clarity and confidence. Patients understand their treatment plans and feel involved in decision-making.

“For us, it’s never about money. It’s about what I can do to make sure I can be better, so that my patient in the future can get the best care from me.”

Over time, that mindset compounds. Patients “put more trust in you,” he says, and referrals follow naturally.

The discipline behind trust

Trust does not sustain itself. It requires structure.

Ownership, Dr Pu notes, expands responsibility beyond clinical care.

“I think the most difficult part is realising that you have not just the responsibility of the patients you care for. You now have to make sure the staff wellbeing is looked after. You have to make sure the business will grow.”

“There’s always a saying that healthcare and business are a very hard mix. To merge them together is challenging.”

Rather than treating care and commerce as opposing forces, Dr Pu sees them as interdependent. Financial sustainability enables investment in people and systems, while strong culture supports consistent patient outcomes.

“It’s not just about the financial outcome. It’s about the growth of the business, but also the people and the impact you’re having.”

Platypus Dental invests heavily in staff education and long-term development. When team members are confident and proud of where they work, that confidence flows through to patients.

Culture, in this model, becomes another structural trust signal.

Personal structure sustains professional consistency

With a young daughter and a growing business, Dr Pu has had to make trade-offs. Rather than abandon balance, he redesigned it.

He performs most surgeries standing to remain active, walks to the train station instead of driving and uses train time for reflection.

“Whenever I’m on the train, I reflect. What have I done correctly? What could I do better clinically?”

He is currently completing an MBA at the University of Melbourne to deepen his leadership capability and financial literacy.

“That allows me to create a better leadership role and have that balance between business profit and overall patient care.”

The practice is also working towards B Corp certification, embedding accountability into how it sources materials, supports staff and serves the community.

Trust, in his model, must be institutionalised. It cannot rely solely on personality.

“Ownership these days is still viable,” he says, “as long as you have your personal morale representing yourself within the business.”
